Right, but we're social creatures. We need to be able to connect. But yeah, fully p2p apps (DHT) with optional federated cache servers to serve as backups, pubsub gateways, and semantic search engines could do it.
Yeah both good options, but without federation it doesn't address the network effects problem. (I want my code to be discoverable by other devs, and to easily collaborate with people. This would force collaborators to also sign up and use the same service as me.)
I know right, git a decentralised system, but we've come to rely on these extra things on top... A federated Gitlab would awesome, and there was discussions about it, but that was before the big VC money... Doubt the core team will do it now, but maybe someone else could?

The problem with this setup is that Gitlab is very slow to pull changes, it's far from a live sync.
The advantage is that I'm primarily using an ethical libre service (#Framasoft), whilst taking advantage of features I've only found on the wannabe big player (#Gitlab), and still being having a presence on the place with the biggest network effects (#Github)...
